Organizational diagnostic for SMEs: method, duration, cost
By Théo Le Breton, founder of Solutio · Updated June 10, 2026
What is an organizational diagnostic?
An organizational diagnostic is a structured assessment of how a company works (strategy, human resources, finance, digital, sales) designed to identify what holds performance back and prioritize corrective actions. Concretely, it answers three questions: where does the organization stand (maturity), what is blocking it (pain points), and what to change first (action plan). Traditionally delivered by a consulting firm over several weeks of interviews, the diagnostic can now be industrialized by artificial intelligence. That is Solutio's approach: an adaptive questionnaire covering 10 analysis areas, analyzed by AI, returning in about ten minutes what a consulting engagement produces in weeks, at a cost 5 to 10 times lower. The deliverable stays the same: maturity scores by area, a prioritized list of pain points and a concrete action plan, exportable to PDF and PowerPoint.
When should you run an organizational diagnostic?
The classic signals: growth that disorganizes (the team doubles, processes don't keep up), recurring pain points never addressed, tools multiplying without coherence, a founder becoming the bottleneck, or an upcoming transformation (digitalization, succession, fundraising) that demands an honest assessment. If any of these sound familiar, the diagnostic is the right starting point — before investing in tools or consulting.
The Solutio method in 4 steps
1. The adaptive questionnaire (first diagnostic in ~10 minutes)
You answer a questionnaire covering 10 analysis areas (strategy, HR, finance, digital, sales…). From a bank of over 2,300 questions, around 250 are selected and adapted to your profile — size, industry, situation. No generic off-topic questions. The first diagnostic takes about 10 minutes; the full questionnaire runs at your own pace — plan for 2 to 3 hours depending on the size of your organization, with pack-by-pack saving.
2. AI analysis per pack
Each thematic pack is analyzed by the AI as soon as it is completed: maturity score, strengths and weaknesses, detected pain points, quick wins. The AI analysis of your first 3 packs is free.
3. The visual report
You get a maturity radar (overview of the 10 areas), an interactive map of your organization and its systems, and the prioritized list of pain points. It is the objective snapshot of how you operate.
4. The prioritized action plan
The Pro tier adds the cross-functional analysis connecting all packs, and a P1/P2/P3 action plan with tool recommendations. The Accompagnée tier adds a 1-hour call with an expert, a personalized implementation plan and 30 days of email follow-up. Everything exports to PDF and PowerPoint.
How long does an organizational diagnostic take?
About 10 minutes for a first diagnostic with Solutio, versus several weeks for a traditional consulting engagement. The full 10-pack questionnaire (~250 questions) runs at your own pace — plan for 2 to 3 hours depending on the size of your organization. The difference is the AI: the analysis that used to take consultant-days is produced immediately, pack by pack, while you answer.
How much does an organizational diagnostic cost?
With Solutio, the diagnostic starts free: AI analysis of 3 packs (out of 10), maturity radar and interactive map at no cost. Paid tiers: Essentiel at €399 (in-depth AI analysis of the 10 packs, strengths/weaknesses, pain points, quick wins), Pro at €1,499 (cross-functional global analysis, P1/P2/P3 action plan, full export), Accompagnée at €2,990 (1-hour expert call, implementation plan, 30-day follow-up). Net prices excl. tax — VAT not applicable, art. 293 B of the French CGI.
For comparison, a diagnostic delivered by a consulting firm commonly costs 5 to 10 times more, with a lead time measured in weeks.
AI diagnostic or consulting firm: which to choose?
For the diagnostic phase, AI has changed the equation: the same analysis structure (maturity, pain points, action plan), delivered in minutes instead of weeks, at a fraction of the cost. The consulting firm keeps its value for hands-on human support — change management, political trade-offs, complex situations. That is why Solutio offers both: the AI diagnostic to get an objective picture fast, and the Accompagnée tier when human expertise should take over for implementation.
Who is this diagnostic for?
Freelancers, teams of 5, organizations of 50+ — size isn't the criterion. The diagnostic is built for leaders of French SMEs who want an objective view of how they operate before deciding: consulting firms, agencies, industrial companies, social-economy structures. Your data stays hosted in Europe (Supabase, Ireland), encrypted, never shared.
What happens after the diagnostic?
A diagnostic is only useful if it leads to action. Three paths: apply the identified quick wins yourself, roll out the P1/P2/P3 plan with your teams, or get supported — by a Solutio expert (Accompagnée tier) or through custom tool development when tooling is what blocks you.
